Facilitating steering reviews without numeric theater

Steering reviews go sideways when decks lead with charts that imply certainty the program does not have. We coach teams to open with decisions needed, risks with owners, and rollback stories told in plain language.
We also rehearse interruptions. A mentor playing a skeptical executive asks why a window cannot move again. The team answers with dependency facts, not frustration.
When the review ends, we capture decisions as short bullet minutes tied to names. Those minutes feed the activity log narrative and keep external reviewers aligned.
